I'm fretting about my Trident Maple again... not sure what's going on with it

It's now mid march and many trees have popped their buds and are going hard in growth. I'm seeing lots of other trident maples from people in other regions doing well. Mine however, despite being in central florida (or because of), doesn't seem to be doing well.

So far only a single bud has swelled up. It finally "popped", but very quickly the leaves would not fold out and one of them is now blackening as seen in this photo:

None of the other buds on the tree look like they are doing anything at all, no swelling or green seen at all. On each of the branches I can do a scratch test at the very tip and all the branches are green under the bark so they are still alive.

The leaves that are here are from autumn. They never fell and many of them are very crispy, brittle, damaged, discolored. I dont think it's an overwatering issue as it's in very well draining soil and I make sure to test under the moss for dampness before I water again. I make sure as well when I do water that I soak it all the way through. Throughout winter that has been roughly once full watering every 2 days, given our local conditions here.

Is there anything more I should be doing other than just... waiting? I've got some Daconil that has been recommended to me to fight fungus, but it says only apply after the buds start to break. I'm not sure if the new leaf turning black is fungus or what, but this was the same issue I had last year that caused me to defoliate this tree last summer.

I'm pretty worried about the tree and would really really like to not lose this one

I have several Tridents, one is in almost full leaf one is only just beginning to show, I don't think there is a problem The tree will catch up when it wants to as the weather improves..
