But yeah, clean away the spungy part. Treat with lime sulfer. Let it dry. Treat with wood hardener.

LB, Felidae in another thread suggested Superglue, and I've been reading some people using it as wood preserver with success.
Have you tried it yet?

I have used a product that carpenters use when windsills get rotted. The remove the rotting stuff, and impregnate the wood with this: before making further repairs. Note, it is only a short reprieve. Behind the hardener the rot cal still continue.
